Creator Commerce Stopped Being an Experiment

For several years influencer work sat in a separate budget line, measured separately, and defended with reach figures that never quite connected to revenue. That arrangement has quietly ended in Asia.

It is now a distribution channel

Estimates for 2026 put influencer and affiliate activity behind roughly 32 percent of Southeast Asian ecommerce sales, on the order of 70 billion US dollars. At that share it is no longer a marketing tactic sitting beside the sales channel. It is one of the largest routes to the customer in the region.

The structural change underneath is that creator content became trackable. More creators now work through affiliate programmes on performance terms, with attributable links rather than flat fees, so both sides can see what a piece of content actually produced.

What the brands doing this well have in common

They stopped separating live selling, short-form video and affiliate into different programmes. Organic content tells them which products and which messages are working, and that evidence decides what gets scaled into paid placement or a live slot. The formats feed each other instead of competing for the same budget.

They also treat creators as a supply chain rather than a campaign. Recruiting, briefing, sampling, paying on time and keeping people who perform well is closer to managing a reseller network than to booking media. Brands that run it as a quarterly burst get a quarterly result.

The operational catch

Volume. A programme with several hundred active creators across four markets generates a constant stream of sampling requests, commission queries, content approvals and payment schedules. That workload arrives whether or not anyone has been assigned to it, and it is where most programmes quietly stall.

This is the least glamorous part of the shift and the one we spend the most time on. The creative side of creator commerce has never been the constraint in Asia. The administration behind it usually is.
